Gym referral programme benchmarks: the numbers to beat in 2026

The short answer

Benchmark numbers for gym referral programmes: referral leads convert around 41% versus 1–3% for cold paid social; guest passes convert at 26–28%, rising to about 41% when a class is included; referred members stay ~15.6 months versus ~10.8 for ad-acquired; and while 83% of happy members say they'd refer, only about 29% ever do.

Most gyms judge their referral programme by feel — 'we get a few a month'. Here are the actual numbers to hold it against, from industry data we cite everywhere on this site, because a benchmark you can't trace is a guess.

The benchmarks

  • Referral lead → member conversion: ~41%. Cold paid social: 1–3%. That's the whole argument in one line.
  • Guest passes convert at 26–28% on their own — and around 41% when the pass includes a class. Attach a class to your pass.
  • Referred members stay ~15.6 months on average; ad-acquired members ~10.8. Same monthly price, ~37% more lifetime.
  • 83% of satisfied members say they would refer; roughly 29% ever do. The gap is the ask, not the willingness.
  • Cold lead costs: £45–50 (Google), ~£25 (Facebook). A referral costs whatever your incentive costs — often nothing.

How to read them

If your referral programme produces fewer than one join per month per hundred members, the programme isn't broken — the ask is missing. The 83/29 gap says your members are willing; they're just never asked at a moment when acting takes less than a minute.

The class-inclusion number is the cheapest upgrade on this list: same pass, one tick-box, conversion moves from a quarter to two-fifths. Whatever platform you use — including ours — configure the pass to include a class.

The benchmark nobody tracks: exit referrals

Every number above assumes the referrer is a current member. The unmeasured channel is leavers — members cancelling who'd happily hand their pass to a friend if the cancellation flow offered it. It self-selects for warmth (nobody gifts a gym pass to someone who'd hate the gym) and costs the referrer nothing.
